Pimcore Implementation – the right order from day one.
You've chosen Pimcore, or you're about to? An implementation that starts with the data model instead of the feature backlog is the difference between a system that carries you for five years and one that turns into a rescue case in two. Whether it's a focused entry with no legacy system or a full multi-market rollout, both follow the same method, just scoped differently.
A greenfield Pimcore implementation has one advantage a rescue never gets: it can be set up right from the start. That advantage disappears the moment project pressure pushes teams to build features first and let the data model happen "along the way." We implement Pimcore using the same method that carries our rescue and migration projects: data model first, milestones instead of promises, quality gates instead of trusting to luck.
Five Steps
Audit & Discovery
Your existing data sources, systems, and processes get mapped before a single decision is made about the new system.
Data Model First
Class structure, inheritance, and variants are cleanly designed before any feature code exists. This is the step most failed implementations skip.
Milestone Plan
A realistic path with verifiable stages instead of a blanket go-live date.
Implementation with Gates
Every stage gets checked before the next one starts, not only at the end of the whole rollout.
Handover and Optional Managed Care
Documented and maintainable, with the option for ongoing support through [Managed Pimcore Care](#/services/managed-care).
The Scoping Questions That Come Before Any Implementation
Before a data model takes shape, the frame has to be set. Four questions decide the entire downstream architecture:
How many markets are being served, and are they likely to grow? A data model for one market looks different from one built for ten from the start. Retrofitting is possible, but more expensive than thinking ahead from day one.
How many languages need to be covered, and at what level? Language variants at the attribute level are a different thing from fully independent language versions with their own approval processes.
Which channels will the data be delivered through? Shop, marketplace, print, API to partner systems: every additional channel comes with its own requirements for structure and approval of the data.
Which existing systems need to be connected? ERP, CRM, existing spreadsheets, or a predecessor PIM supply the source data and shape what the first import looks like.
How these four questions get answered also decides which of the two scopes below fits you.
What Is a Pimcore Implementation?
A Pimcore implementation is building a new system for a company that doesn't yet run a PIM, or that has deliberately chosen to switch to Pimcore, distinct from a rescue or migration, both built on an existing system. Unlike a takeover, no technical inventory dictates the architecture. Every early decision carries extra weight, since it's meant to hold for years. It comes in two scopes: a full engagement with multiple markets, channels, or a complex enterprise data model from the start, or First PIM, a focused entry point for companies with no existing system.
The Three Most Common Mistakes in Pimcore Implementations
Features before the data model. Visible progress on features feels faster than time invested in an invisible data model. The result is features sitting on a foundation that wasn't built for them. Every later fix costs more than the original care would have.
Underestimating the data model. "We're just mapping our products" sounds simple, but rarely is. Designing inheritance, variants, and object relationships cleanly is senior craft, not a configuration step, underestimate it, and workarounds pile up that turn into real rescue material years later.
Big bang instead of phases. Trying to map every market, channel, and language at once at launch delays the first real value and increases the risk of every single step. An iterative start with one clearly scoped market or channel delivers real value faster and makes every further expansion easier to control.
First PIM: Live in 3 to 6 Months
Companies that don't run a PIM yet usually manage product data through a mix of spreadsheets, ERP free-text fields, and scattered point solutions nobody fully oversees anymore (for the starting position, see switch from Excel to Pimcore). First PIM is our focused entry scope for exactly that situation, the same Right Way rollout above, deliberately scoped to a focused start that delivers real value fast and then grows iteratively.
Three to six months is a realistic frame for that, not a promise that holds regardless of your situation. It holds when four conditions are met:
If one of these conditions is missing, the frame shifts. We say so upfront, not once the schedule has slipped. The phase logic: month 1 is spent analyzing existing data sources and translating them into a Pimcore data model of classes, attributes, and variants. That's the real work of the first phase, not a formality. From month 2 on, channels, additional markets, or approval workflows get built one after another on the standing data model, each with a quality gate before the next step, instead of letting risk pile up toward one large go-live date.
You're typically ready for First PIM when multiple spreadsheet versions of the same product list circulate with no authoritative one, product data sits in ERP free-text fields never meant to hold it, several point solutions exist with no shared data source, or a growing catalog can't be maintained cleanly with the current setup. A full implementation fits better once multiple markets, channels, or a complex enterprise data model are set from the start, see Enterprise Data & MDM.
Frequently Asked Questions
How long does a full Pimcore implementation take?
That depends directly on the number of markets, languages, and channels that need to be covered from the start. Audit & discovery at the outset surfaces exactly these factors instead of guessing at a flat number of weeks.
Is the 3-to-6-month frame for First PIM guaranteed?
No. It's a realistic frame under four conditions: a clear scope, one market or a few channels at launch, available data sources, and a decisive team on your side. When these are met, the frame holds in practice most of the time. If one is missing, we say so openly in the discovery call instead of promising an unrealistic schedule.
What does a Pimcore implementation cost?
The frame comes from scope, data-model complexity, and the number of systems that need to be connected, laid out transparently through the milestone plan, not as a blank check.
Can we start with a small scope and expand later?
Yes, that's the recommended path, for First PIM and a full implementation alike. A cleanly modeled data model is built for expansion from the start, once inheritance and variants are set up right early on. New markets or channels then come in as an extension, not a rebuild.
Do you also migrate existing data from Excel or ERP free-text fields?
Yes, part of the start for almost every implementation, see switch from Excel to Pimcore. Existing spreadsheets or free-text fields get analyzed and translated into a data model of classes, attributes, and variants.
Do we need a finished approval concept before starting First PIM?
No. A simple approval concept gets built as part of the data model in month 1 and expands as additional channels or markets come on board.
What happens after the implementation wraps up, or after the first 3 to 6 months for First PIM?
The system is live and extensible. The next steps are either further channels and markets at your own pace, or ongoing support through Managed Pimcore Care.
What if we're not yet sure whether Pimcore is the right choice?
Then a Pimcore Audit is a better first step than an implementation, it places your situation before you commit.
