The Right Way Method – right instead of fast.
Every engagement with Praetorian Digital follows the same pattern, whether it's a rescue, a migration, or a new data model: a clean foundation first, quality gates instead of relying on luck, maintainable and handover-ready at the end.
Most Pimcore problems don't start during a project. They start before it, when a data model gets clicked together fast under time pressure instead of properly thought through. The Right Way Method is our answer to that: a fixed sequence that stops today's speed from becoming tomorrow's technical debt.
Audit & Diagnosis
An honest assessment before anything gets decided. What works, what's at risk, what's missing.
Data Model First
Inheritance, variants, taxonomies: the foundation is modeled cleanly before a single line of feature code gets written.
Plan With Milestones
A realistic path to the finish line, traceable for everyone involved. No blank check, no vague promises.
Execution With Quality Gates
Automated tests and regression checks apply before each step, not as an afterthought.
Handover, Documented and Maintainable
What we deliver, a team we've never met can understand. No knowledge locked inside one person's head.
Ongoing Development or Managed Care
Optionally, we stay on the system instead of disappearing once the project ends.
No lock-in, no technical debt. Systems built under the Right Way Method survive version leaps without anyone having to start over, proven in the trade publisher case: a major upgrade from version 5 to 11 in a single move, after a previous vendor spent twelve months failing without a method.
What Is the Right Way Method?
The Right Way Method is our fixed process model for every Pimcore project: a binding sequence of audit, data modeling, planning, quality-assured execution, and documented handover that stops the steps whose absence later costs the most from being skipped under time pressure. It is not a marketing formula but the answer to a recurring pattern: almost every failed Pimcore project we have taken over fails at the same point, at the data model, decided too quickly under time pressure.
Why the Sequence Is the Actual Method
Each individual step of the Right Way Method is known craft on its own: an audit before the project starts, tests before deployment, none of that is an invention. The difference lies in the binding nature of the sequence: data model before feature code, plan before execution, a quality gate before each step rather than as an afterthought. Agile approaches that see value mostly in quickly visible results can conflict with this. Visible progress on features feels faster than time invested in an invisible data model. That apparent time saving is the most common cause of the technical debt we take over years later in rescue projects.
What Happens When a Step Is Skipped
No audit means decisions built on assumptions instead of facts; the project starts with a risk that only becomes visible months later.
No data model first means features get built on a foundation that was never designed for them. Every later correction costs more than the original care would have.
No plan with milestones means progress cannot be measured objectively, expectations drift apart until a project "feels" stuck without anyone able to say exactly why.
No quality gates means defects surface only in production, when they are most expensive, instead of earlier in an automated test.
No documented handover means knowledge stays with one person. When that person leaves the project, the exact pattern that triggers a rescue begins.
Frequently Asked Questions
Does the Right Way Method make Pimcore projects slower than a conventional approach?
It moves effort forward rather than adding to it. A cleanly modeled data model needs more care at the start but saves every later correction that a rushed start would make unavoidable.
Does the Right Way Method apply to smaller Pimcore projects too, or only to enterprise programs?
It applies regardless of project size: the sequence of audit, data model, plan, quality gates, handover protects smaller systems too from becoming a rescue case in two years.
What sets the Right Way Method apart from generic process models like Scrum?
Scrum and similar approaches govern how a team works together. The Right Way Method additionally governs the technical order in which Pimcore-specific decisions have to be made; the two complement each other rather than compete.
As a client, can I skip individual steps of the Right Way Method if I'm in a hurry?
We advise against it and explain why: every skipped step moves risk downstream, where it costs more. When there is genuine time pressure, we talk about it openly and what it means for the plan with milestones, rather than quietly shortening the method.
